We did this last year. Went hybrid AD-join first, then enabled OneDrive Known Folder Move for Desktop/Documents/Pictures only Downloads and files stay local. Profiles aren't fully cloud, but close enough. Keep Adobe/Unity projects out of synced folders; sync choked on huge files and lock files. For moving NAS data into SharePoint, GS RichCopy 360 saved us: preserved NTFS permissions and timestamps, handled long paths, and scheduled incremental runs overnight so cutover was painless. Pilot small, as you're planning.

SPMT/Migration Manager does work for this. Map each user's home folder to their OneDrive Documents path, then enable KFM afterwards and it'll merge in. It can be fiddly with permissions and long paths, though. If you want something less manual than robocopy, take a look at GS RichCopy360, which copies straight to OneDrive with scheduling and delta syncs, or CloudFuze for a managed bulk migration with reporting. Pilot a few users first.
