I'm assuming that output is from the server, have you pointed the clients at it directly to test with slmgr.vbs /skms servername then slmgr.vbs /ato . Do this on a workstation, this should generate an error message at least and hopefully log something on the server log along with something in the client log.

if the pcs have a mak key they wont even try and find the kms server there would be no point. If you want them to it is possible to force them but i cant remember how off hand

There's two kms keys, the server one, unique to your org and a client one that just tells the client pcs to look for a kms server, you should not use your org key on more than two servers, clients should grab activation from these. If this has not been done it could be the issue, ZH has a sticky about it in the W7 forum.

How long does it take for the clients to propagate the KMS client count? Theres definately more then 25 machines on now but its still stuck on 20...

It's instant, just force the actication on the clients, slmgr.vbs /ato on each host from an elevated command prompt will force them to try and activate against whatever source they are configured for. (for W7, there is a different command which I think was refferenced earlier in this thread for Office.

Right, something and server side seems to have worked.

VAMT 2 seems to think so now anyway. We'll see how we go..
